Design steers behaviour.
Teachers and team leaders do what the organisation of the school asks of them. If the timetable thinks in fifty-minute lessons, the work follows that timetable, whatever the vision says. That is good news: adjusting the design gives people room to do what they chose together.
Chris Argyris drew the distinction: adjusting within the rules, or questioning the rules themselves.
Single loop
Plan better, explain more, steer harder. Within the existing rules.
Double loop
The assumptions themselves on the table. A year group is a unit. A test proves that learning took place. A teacher belongs to a subject.
The way learning is organised is the pedagogy.
How it works
- The question. With the board and school leadership we agree on one focus question and decide who takes part.
- The map. Your people write, sort and rate statements. ConceptAtlas, our own platform for Group Concept Mapping, turns them into a map.
- The assumptions. Together we read what is important and not yet feasible. That is where the assumption holding the design in place sits.
- The new design. You choose from scenarios, we help with the detail and come back while you introduce it.
ConceptAtlas runs on servers in the Netherlands and grew out of a master’s thesis on the move to new learning concepts. You can also use it yourself, at conceptatlas.nl (opens in a new window).

Is this a fit?
- You want to look at the design, not at the people. The direction may still be open.
- You get a map of your own organisation, an analysis of the assumptions and scenarios, in eight to twelve weeks.
- During implementation we come back at fixed return points in the first school year.
- We take on a limited number of engagements each year. In 2026-2027 LeX takes on the first engagements with ConceptAtlas.
